Hello everyone,
Today, I would like to share a case that I have seen in multiple factories, where data visualization was already in place — yet the data still did not make sense.
1. Many factories track defect rates
They visualized defect rates daily and believed the data was reliable.
2. But sometimes the data does not make sense
The same production batch showed completely different defect rates depending on who inspected it.
3. The real issue was not product quality — it was inspector variation
In one case, an expert inspector consistently reported 2%, while others reported 8% for the same batch.
This is something I have seen in multiple factories, not just one.
Why? Because ambiguous products were treated as “bad” by most inspectors. This comes from human psychology: No one wants to be responsible for releasing bad products to customers.
4. Inadequate KPIs created the wrong behavior
Inspection resources were limited, so inspectors were given a KPI:
“How many products did you inspect?”
As a result:
Speed was prioritized
Inspection quality was sacrificed
Defect data became unreliable
This is the irony of KPI‑driven behavior.
5. The real cost
Unnecessary scrap caused by incorrectly classifying good products as defective directly squeezes a factory’s profit margins.
But the impact goes beyond scrap cost.
When analysis and decisions are based on inaccurate inspection data, they can mislead management and drive the organization in the wrong direction, creating an even more serious long‑term cost

Factory data does not only reflect machine operations. It reflects human behavior. People do not follow strategy. They follow KPIs.
